Most open source communities can organize a meetup. Fewer can give people a place to actually run things.

Infra Labs started from spare colocated hardware in Japan running OpenStack and Ceph — more capacity than I needed, so I opened it to the Cloud Native Taiwan User Group. The target users aren't people who already have cloud budgets and home labs. They're students, early contributors, and developers who want to go deeper into infrastructure software but don't have the resources to do it on their own.

The access model has one condition: use the lab, give something back. A code contribution, a talk, a writeup — anything that moves the ecosystem forward. That turns a resource problem into a participation pipeline.

This talk is about building that pipeline: who it's for, how the infrastructure works, and what we've learned about using shared resources as a deliberate on-ramp for people who'd otherwise stay on the sidelines.
